First impressions shape the whole project

The period between "yes" and the first deliverable determines how smoothly a project runs. Professional onboarding reassures clients they made the right choice, gathers everything you need, and sets expectations that prevent problems later.

The onboarding sequence

1. Contract signed + deposit paid  (never skip)
2. Welcome email/pack               (within 24 hours)
3. Onboarding questionnaire         (brand, goals, access, contacts)
4. Asset and access collection      (logos, brand files, logins via secure method)
5. Kickoff call                     (align on scope, timeline, communication)

The welcome pack

A short PDF or page that includes:

  • Thank you and what happens next.
  • Project timeline and key milestones.
  • How you communicate (channels, response times, working hours and time zone).
  • How feedback and approvals work (e.g. consolidated feedback in one document, approvals within 48 hours).
  • Revision policy summary.
  • Payment schedule.

The onboarding questionnaire

Tailor to your service. For a brand/social project:

- Business goals for the next 6–12 months
- Target audiences and markets (languages, regions)
- Competitors and brands you admire (and why)
- Existing brand assets and guidelines
- Key messages, offers, products to prioritise
- Words/topics to avoid; compliance requirements (e.g. health or financial claims)
- Approvers and decision process
- Access needed (social accounts, analytics, website)
- Important dates (launches, holidays, Ramadan/Eid campaigns, sales)

Access and security

  • Ask clients to grant access through proper user roles (e.g. adding you as a collaborator or partner in ad accounts, CMS users, shared drives) instead of sharing passwords.
  • If credentials must be shared, use a password manager's secure sharing feature — never plain email or chat.
  • Use two-factor authentication.
  • Document what access you have and remove it at project end.
  • Follow data-protection obligations when handling customer data.

The kickoff call

Agenda:

  1. Introductions and roles.
  2. Recap goals and success measures.
  3. Walk through scope, deliverables and exclusions.
  4. Timeline and client responsibilities (content, feedback, approvals).
  5. Communication plan (weekly update? which channel?).
  6. Risks and dependencies.
  7. Questions.

Communication norms

Set boundaries early:

  • Channels: e.g. email for approvals, a project tool for tasks, a chat app for quick questions — and not everything on WhatsApp at midnight.
  • Response times: e.g. within one business day.
  • Working hours and time zones: state them, especially across Pakistan, the Gulf, Europe and North America.
  • Update cadence: e.g. weekly status updates every Thursday.

Clear norms reduce anxiety for clients and burnout for you.

Use tools that suit your size: a project management board, shared folders, e-signature, invoicing, scheduling. Many freelancers use a simple client portal or shared workspace per client. Templates for welcome emails, questionnaires and kickoff agendas save time.

Worked example: onboarding a retainer client

A UAE-based fashion brand signs a monthly content retainer. Within 24 hours: welcome pack with the content calendar process, questionnaire including Ramadan and summer sale dates, access requested via the platform's business manager roles, kickoff call scheduled. The kickoff summary confirms 12 posts and 4 reels monthly, approvals within 48 hours, a Thursday weekly update, and a shared folder structure. Security and access

Use delegated access wherever the platform supports it (for example, adding you as a user in Google Analytics, Meta Business Manager, Shopify or a CMS) rather than shared logins. Store any credentials in a password manager with sharing features. Turn on two-factor authentication. At the end of a project, return or remove access and confirm in writing.

Common mistakes

  • Starting work before contract and deposit.
  • Collecting passwords over chat.
  • No kickoff call, leading to misaligned expectations.
  • Unclear communication channels and response times.

Onboarding international clients

Clients in other countries may have different expectations about formality, response times, holidays and approval processes. Confirm time zones and public holidays for both sides, agree the language of communication and documents, and check whether the client needs specific paperwork from you, such as supplier registration forms or tax documents, before the first invoice. Addressing these details during onboarding prevents payment delays later.

Measuring onboarding quality

Ask new clients one short question at the end of the first month: "How clear and easy was getting started with us?" Note any confusion and fix the welcome pack or questionnaire accordingly.
